HUMAN-CONTROLLED AI SOFTWARE DELIVERY · STD 3.0

AI writes code faster
than your team can
understand it.

Helmark gives software teams a practical way to keep human control as AI and agents perform more delivery work. Define the outcome and boundaries, let AI work, verify the right thing and the implementation, then consciously accept the result.

Public standard · Tool-agnostic · Works with your existing SDLC · No dedicated platform required

THE REAL BOTTLENECK

AI can increase output faster than people can verify, understand and own it.

Helmark does not try to slow AI down by default. It makes the human control points explicit so autonomy can increase without making responsibility disappear.

01

What outcome are we actually trying to achieve?

02

Where is AI allowed to act — and where must it stop?

03

What evidence proves both the right thing and a correct implementation?

04

Which human consciously accepts the result?

R1 / HUMAN RESPONSIBILITY

Responsibility for an accepted change cannot be delegated to AI.

AI may analyse, design, implement, test, verify and document. Final acceptance remains a human decision.

HELMARK DELIVERY LOOP

FRAME → RUN → CHECK → OWN

These are not new board statuses or ceremonies. They are four kinds of decisions that fit inside the workflow your team already uses.

FRAME

Define the work before autonomy expands.

Set the Outcome, Human Owner, Boundary and Evidence.

RUN

Let people and agents do the work.

AI may plan, code, test, review and delegate inside the accepted Boundary.

CHECK

Separate two verification questions.

Right Thing? Did we build what was needed? Works Right? Was it implemented correctly?

OWN

Human acceptance closes the loop.

The Human Owner understands enough to accept the result and its most important risk.

PROPORTIONAL CONTROL

Use more control where AI contribution and technical risk are higher.

Helmark separates how much AI produced the result from how serious an error could be.

AI INVOLVEMENT

NONE / ASSIST / CORE

NONE means AI did not create the result. ASSIST means AI supported a human-led implementation. CORE means AI created the substantive result. Agent output is CORE.

NONEASSISTCORE

COMPONENT CRITICALITY

LOW / HIGH / CRITICAL

Criticality describes the possible impact of failure. Work normally inherits the component level, and the Human Owner may raise it when a specific change is riskier.

LOWHIGHCRITICAL

FRAME

Four fields are enough to define the control envelope.

01

Outcome

What should be true when the work is complete?

02

Owner

Who will consciously close and accept this Work Unit?

03

Boundary

Where may AI act, and what is outside its allowed scope?

04

Evidence

What will justify believing the result is correct?

CHECK

Verification is not one question.

A technically correct implementation can solve the wrong problem. The right outcome can also be implemented badly.

RIGHT THING?Did we produce the outcome that was actually needed?

Outcome · behaviour · requirements · user scenario · business knowledge · data · feedback

WORKS RIGHT?Was the solution implemented correctly?

Tests · build · human review · security checks · runtime · observability · dependencies · failure scenarios

FLOW IN THE AI ERA

When CHECK Load grows, generating even more work is not an improvement.

CHECK Load is work already generated or performed but still waiting for verification, understanding or human acceptance.

01

Observe CHECK Load

It reveals when AI output is growing faster than the organisation can responsibly finish it.

02

CHECK FIRST

Reduce parallel Work Units or active agents, finish existing work, improve Evidence or simplify Boundaries.

03

Do not optimise RUN alone

Delivery capacity is increasingly limited by CHECK + OWN, not only by generation speed.

ADOPTION LEVELS

Start with visible control. Build toward sustainable human control.

L1

Visible Control

AI involvement works, Human Owners are visible, important components have criticality and minimum verification is proportional.

L2

Controlled Delivery

FRAME is used where required, Boundaries are respected, human review is real and high-risk work receives stronger verification.

L3

Sustainable Human Control

Knowledge Anchors, Cognitive Debt, Intervention Boundary and CHECK Load drive action over time.

START SMALL

Use the model inside the workflow you already have.

Start with NONE / ASSIST / CORE and R1. Map criticality for important components. Use FRAME → RUN → CHECK → OWN for CORE work. Then add knowledge and flow controls as the basic model becomes stable.

THE STANDARD COMES FIRST

Read and apply Helmark independently of training or certification.

Training, certification and audit are separate services. The standard itself can be read and implemented without participating in those programmes.

CERTIFICATION

Five role-based certification paths.

HDP for practitioners, HDR for reviewers, HAS for agentic specialists, HDL for delivery leaders and HDA for auditors. Each path now has its own Helmark certification badge.
